Two Kinds of Leak, Two Different Problems
"Leak" in a hydraulic cylinder covers two separate situations, and telling them apart is the first step in diagnosis:
- External leak: oil escapes the cylinder. You'll see it as wetness on the rod, drips on the floor, or a dropping oil level. It's visible, it makes a mess, and it's a safety hazard.
- Internal leak: oil passes from one side of the piston to the other. Nothing leaks outward, but the cylinder can't hold position under load, loses force, and moves more slowly.
Internal leaks are particularly dangerous: in lifting and press applications, the load slowly sinks. That's not just a production issue — it's a safety issue.
Don't keep working with a load that drifts down under its own weight. A press table or a lifted load lowering on its own, with someone underneath, is a serious risk.
1. Rod Seal Worn Out
The most common cause of an external leak. The rod seal keeps oil from escaping where the rod exits the body. When it wears out, the symptom is clear: an oil film appears on the rod with every stroke, and eventually it starts dripping.
What wears the rod seal out:
- Normal aging and cycle count
- High oil temperature (hardens the seal)
- A scratch or rust on the rod surface
- Dirt getting in past a worn-out wiper
- The seal loaded unevenly by side load
Replacing just the seal often isn't enough — whatever wore it out has to be addressed too. Otherwise the new seal fails on the same schedule, and the customer is right to say "the repair didn't hold."
2. Piston Seal Causing an Internal Leak
The cylinder still moves, no oil escapes outward, but:
- It can't lift the same load at the same pressure anymore
- It slowly drifts down under load
- Motion is slower than normal
- The system is running hot (leaking oil turns into heat)
These are the classic symptoms of an internal leak: oil is passing from the high-pressure side of the piston to the low-pressure side. It's usually a worn piston seal, sometimes a damaged bore surface.
A simple diagnostic method: run the cylinder to the end of stroke and apply pressure. If oil keeps coming from the return line, you have an internal leak. In the workshop we run this test with measuring equipment to quantify the leak too.
3. Rod Surface Damaged
Hydraulic cylinder rods are typically ground and hard chrome plated. That plating protects against both wear and corrosion. Once it's damaged, problems cascade:
- The chrome layer scores or flakes off.
- The steel underneath is exposed and starts to rust in moisture.
- Rust and scoring cut the seal.
- A leak begins, and the escaping oil carries dirt back in.
- The bore's inner surface starts taking damage too.

The fix depends on how deep the damage goes: surface scratches are corrected by grinding, rods with flaking chrome can be replated, and rods that are bent or badly damaged need to be remanufactured. All three are handled as part of a rebuild.
4. Dirty Oil: The Invisible Abrasive
Most hydraulic faults trace back to contamination. Particles too small to see act like sandpaper everywhere in the system:
- They cut seals, starting leaks
- They score the bore surface and the rod
- They wear down pumps and valves
- They clog filters quickly
Contamination usually enters from outside: a worn wiper, an open tank cap, a dirty filling funnel, a neglected filter. Some of it also comes from the system's own wear.
You don't need expensive equipment to read the state of the oil: oil that has darkened, changed smell, or turned milky (water mixed in) should be changed. But changing the oil alone isn't enough — putting clean oil into a dirty system contaminates it again in short order.
5. Excessive Temperature
In hydraulic systems, temperature is a fault that advances silently. As oil heats up:
- Viscosity drops: thinner oil increases internal leaks and efficiency falls.
- Oil life shortens: oxidation accelerates, sludge and varnish form.
- Seals harden: they lose flexibility and start leaking.
- Wear accelerates: the oil film thins, increasing metal-to-metal contact.
The source of overheating is usually not the cylinder but the system: an undersized tank, a clogged filter, running unloaded for long periods, a failed cooler, or another internal leak elsewhere in the system. When we see burnt, hardened seals on a cylinder in for a rebuild, we know the problem is bigger than the cylinder, and we look at the whole system.
6. Misalignment and Side Load
A hydraulic cylinder is built for axial force. If the load axis isn't aligned with the cylinder axis, the rod carries constant side load:
- The rod bushing wears unevenly
- The seal doesn't seat evenly and starts leaking from one side
- The rod gradually bends
- The bore's inner surface gets scored by the piston
Diagnosis is straightforward: if the same fault returns a few months after a rebuild and seal wear is one-sided, you're looking at misalignment. The fix is a clevis/pivot connection, correcting the alignment, or resizing to carry the side load.
We flag structural issues like this clearly in our report. Fixing the same cylinder every six months might look good for our business, but we'd rather deliver a lasting fix and an ongoing working relationship.
Preventing Leaks: 7 Practical Rules
Most hydraulic leaks are preventable. Rules that are easy to apply and cost little:
- Keep the oil clean: contamination is hydraulics' number-one enemy. Filter maintenance, clean filling equipment, and a closed tank directly determine seal and surface life.
- Watch the temperature: overheated oil hardens seals and starts leaks. If it's running hot, find the cause — that's a symptom, not the fault itself.
- Don't neglect the wiper: it's a cheap part, but once worn the rod starts carrying dirt in — wearing out both the seal and the bore.
- Check alignment: a rod under side load crushes the seal on one side. A clevis/pivot connection largely eliminates this risk.
- Don't grip the rod with tools: pliers or a pipe wrench leave a permanent mark on the surface and cut the seal.
- Protect idle equipment: the rod on cylinders that will sit unused for a long time should be protected, ideally retracted.
- Act early: inspect at the first sign of an oil film on the rod. At that point it's just a seal job; postponed, it turns into rod and bore damage.

Repair or Remanufacture?
The decision becomes clear after disassembly and measurement. What we look at:

Oil is running down the rod — is a seal change enough?
It is, if the rod surface is sound. But if the rod is scratched or the chrome is flaking, a new seal will be cut through in short order too. That's why we always check the rod surface before changing the seal, and recommend grinding or a new rod if needed.
My press table is slowly sinking — is that dangerous?
Yes, it's a serious safety risk. It's usually caused by the piston seal leaking internally or a holding valve not doing its job. Don't keep working with this symptom; have it checked as soon as possible.
How long does a cylinder rebuild take?
A rebuild that only needs a seal kit is usually done in 1-2 working days. If rod manufacturing, chrome plating or bore honing is needed, it takes longer. We give a firm turnaround after disassembly, and urgent jobs are prioritised.
Can you straighten a bent rod?
Light bends can be recovered with straightening and grinding. Past a certain limit, straightening isn't permanent, and in that case we manufacture a new rod to size.
I just changed the oil but it's already dirty again — why?
Putting clean oil into a dirty system contaminates it again in short order. If sludge at the bottom of the tank and residue in the lines aren't dealt with, the problem continues. In cases like this we recommend a tank cleaning and line flush.
